Competitor analysis: analyze your competitors before doing any activity

You should have gathered so much information that you can create a SERP-proof strategy, you just need to decide what the priorities are based on investment, time and resources and:

choose who you want to aim for with ambition: if you aim for the best, you already have the other competitors behind you (see competitive positioning map below, aim for the one in front of you and you have what is 99 acres? already beaten the other e-commerce sites);
start to always be present in the same SERP as your competitor, even if you are not in first position;
work first on the competitor's gaps that you can fill;
evaluate which activities you cannot do immediately (structural, technical, content or UX);
list all the stocks that require large investments.

Competitive Marketing Analysis
In your excel file, define each single activity on you to beat your e-commerce competitor, with a priority scale from 1 to 3, so as to verify what can be a short, medium and long term objective.

Define project milestones with well-defined KPIs that measure the effects of your actions, without ever losing sight of the e-commerce that you have chosen as a reference model. And don't forget the others initially selected, in SERP you will have to think of always having them below your positioning.
